The Data You Should Be Obsessed With

What to measure, why it matters, and how it enables better decision making

I know, I really do. We didn’t get into this work for the spreadsheets.

Clients come first. And when it comes to numbers, it’s easy to glaze over or handball it to your bookkeeper.

The truth though is that the right data isn’t just about compliance or tax – i’s the oxygen of a sustainable, scalable business. If you’re not tracking the right metrics, you’re flying blind, and in this environment, that’s not a risk you can afford to take. And I’m not just talking about billables!

Because if you want to be the kind of CEO who makes smart, proactive decisions—you need more than gut feel. Let’s talk about the data you should be obsessed with.

Why You Can’t Afford to Ignore the Numbers

Running an Allied Health business without reliable data is like treating a client without an assessment. You might be right, but you’re probably missing something.

Good data:

  • Highlights problems before they escalate.
  • Identifies opportunities you might otherwise overlook.
  • Helps you make decisions faster and with more confidence.
  • Protects your cash flow, team, and time.

This doesn’t mean that you need a finance degree or a complex dashboard with 57 metrics. You just need to be tracking the right few things. Consistently, accurately and with context.

The 6 Metrics That Matter Most

Here’s the numbers that should be on your radar every single month (at a minimum). They’re not vanity metrics; they’re vital signs for a healthy business.

  1. Total Revenue

This is your top line. Not just what’s billed, but what’s collected. Break it down by discipline, funding stream, and team member if possible.

Watch for: Seasonal or term dips, unexpected plateaus, or over-reliance on one income stream or clinician. Knowing what your break-even revenue target is can help you set other metrics and KPIs that matter to your business.

  1. Net Profit (Before Distributions)

Revenue means nothing without profit. Net profit tells you whether your business is financially healthy after you’ve paid all operating expenses (excluding any director drawings or personal perks).

Target: This is unique to your business. Know your own Net Profit and Net Profit % and track that, don’t worry about what others might be targeting.

  1. Utilisation Rate

This is the percentage of time your clinicians are spending on billable activity versus their available hours.

Formula: (Billable Hours ÷ Available Hours) × 100
Target: Believe it or not, 5 billable hours a day is only 66.5% of their working day. Most industries are looking to have a revenue generating staff member generating revenue for between 80-90% of the time. 80% would be 6 billable hours a day. From the Allied Health Business Owners I have talked to, that’s scary. The point here is, how is it hurting your business if they aren’t even doing five?

  1. Cancellation Rate

No-shows and cancellations drain your cash (because you can only fill that space a percentage of the time) and worse, erode client outcomes. Track both the rate and the reason.

Target: Under 10% is ideal. If you’re above 15%, dig deeper—your systems or expectations may need work. I have regularly seen rates at 30%. What are you doing to mitigate cancellations? One question I regularly ask business owners that leaves them wide eyed in realisation, is “How many of your clients/When you saw clients how many cancellations did you have?” Invariably, its far less than their employees. Track individual clinician cancellations as a lot of the time the rate is due to a couple of them – so what are they doing, or maybe not doing?

  1. Client Retention / Episode Completion

How many clients start and actually finish their recommended care? How many re-engage when needed? This ties in to so many areas, Revenue, Outcome Measures, Client Satisfaction, Referral Rates and more.

Hint: High drop-off often signals inconsistent service, unclear communication, or clunky onboarding.

  1. Client Satisfaction

If you’re not asking clients how things are going, you’re guessing. A quick post-session rating (e.g. “On a scale of 1–5, how satisfied were you with today’s session?”) gives you real-time insight into quality of care.

Pro tip: Keep it short and automated. You don’t need 10 questions—just enough to spot patterns.

How to Get Started (without overwhelm)

Don’t panic if you’re not across all of this right now. Most business owners start with patchy visibility. The key is to start somewhere and then build.

Step 1: Get Clear on What You’re Already Tracking

What do you actually have access to? Ask your bookkeeper. Log into your PMS. Check your Google Analytics. You might have more data than you think—it just might have to be interpreted.

Step 2: Choose Your “Vital 3”

Start by tracking three metrics every month. Make them visible. Add them to your leadership agenda. Ask “what’s changed and why?”

Step 3: Set a Monthly Data Review Rhythm

This doesn’t have to be fancy. Block 60 minutes in your calendar. Pull the data. Compare it to the previous month and the same time last year. Look for trends, not just totals.

Step 4: Involve Your Team

Bring key team members into the conversation. A senior therapist can review utilisation trends. Your admin team can help reduce cancellations. This isn’t just about you, it’s about shared ownership.

What the Numbers Don’t Say (But You Need to Know)

Data will never give you all the answers.

It won’t tell you why one team member is struggling or why a service is underperforming. It won’t replace conversation, observation, or leadership.

But it will point you in the right direction. It will help you ask better questions. And it will make it much harder to ignore what needs fixing.

The Bottom Line

You don’t need to be obsessed with all data. But you do need to be obsessed with the right data.

Because in this climate—where margins are tighter, clients are more informed, and compliance is heavier, it’s vital.

The smartest, most resilient Allied Health Business Owners aren’t waiting until the wheels fall off to look at their numbers. They’re watching them monthly, and they’re using them to lead with clarity.
